J Loren Norris DESIGN THE ROLE AND REQUIREMENTS If the knowledge, skills and abilities are not outlined in the job description, it will be hard for a leader to recognize an ideal candidate when they apply or submit a resume. Considering all the needs for the position, determine if this role is realistically the job of one person or if it really should be divided into more than one job. If you are not financially ready to hire more than one person at this point, choose the aspects of the role which meets the demands of highest priorities. Is that efficiency, profit creation, margin of production to meet sales demands? Clearly articulate the specific needs of the ideal candidate in terms education, experience, physical demands, and prior professional or academic accomplishment. IDENTIFY THE CHARACTER REQUIREMENTS Identify in the type of person who would be good fit for your team. This is a troublesome requirement for most leaders. On the one hand, the Law Of Magnetism says we tend to attract people just like us. This is how companies unintentionally become homogenized. Everything is the same. No diversity exists in thought, practice or people. This also can mean everyone is the same personality type which will inevitably lead to conflict. Identifying the ideal character should include questions like personal core values, likability if they are customer facing, determined and focused if they spend most of their time staring at numbers, allowably quirky if they are predominately creative types even if none of these personality traits are desirable for the leader. Character matters. Personality type matters. In my opinion, these are equal in importance to KSA's. Sometimes they are more important. TRAIN THE APTITUDE TO MATCH ATTITUDE When a leader can identify people with a macro level capability to accomplish the assigned tasks as demonstrated by the aptitude or capacity to do the job they are well on their way. But when they can find that person who has an attitude of excellence, passion, strong personal core values, teachability and determination they have an employee or team member who will be "there right person" for the team even if it takes three or four assignments to find the right role for them. There are people you hire for a job which must be completed and there are people you hire because their personality contribution makes your team complete.
